Change Management for the adoption of SAP in a railway company

ABSTRACT
We led the transformation for the introduction of new processes and the adoption of work practices based on the SAP S/4HANA platform.

Where: italy
Challenge
Our client, the first private railway company in Italy, set out to implement SAP S/4HANA across all business departments, with the goal of driving process innovation and supporting employees in embracing new ways of working.
Approach
The Change Management project involved all business functions. The complexity of the scenario required an in-depth analysis of the gaps between AS-IS and TO-BE processes across departments, a clear definition of roles to ensure the proper assignment of new system-related responsibilities, and targeted training delivered in the shortest possible time to guarantee a fast and effective adoption.

Solution
Digital Ecosystem
Our Change Management team guided the organization in understanding and adopting the new work model through a Gap Analysis of AS-IS and TO-BE processes, the design of new workflows, and the development of a Roles/Profiles Matrix to align organizational roles with technical profiles. Engagement was fostered by Change Agents, who promoted cascading communication and peer-to-peer learning. Throughout the project, users were kept informed about objectives, system benefits, timelines, training, and Go-Live procedures. Training was delivered through hands-on modules focused on system functionalities, with Change Agents acting as co-facilitators.
